Coffee Chats Recap: Doctor’s Orders: The Trusted Advisor Mindset in AI, Compliance & vCIO (with Cody Rivers, Reveal Risk)
What does it mean to truly serve as a trusted advisor in the age of AI, compliance, and MSP-to-enterprise growth? Cody Rivers shared memorable frameworks and closed with an impactful doctor analogy. Don’t miss it below!

Welcome to Coffee Chats Live! Tour dates to be announced soon.
🔍 What we learned:
Cody took us from the rapid-fire world of MSPs into the process-driven enterprise space, highlighting how AI, compliance, and risk are transforming client expectations. The main theme was that success is not just about delivering technology, but about guiding clients through strategic, outcome-focused conversations. The powerful doctor analogy—“Imagine if your physician gave you someone else’s chart instead of yours”—illustrates why personalizing your vCIO and AI consulting turns routine meetings into real business value.
đź’ˇBiggest Takeaways:
Trusted Advisor Tech Vendor: Be the doctor, not just the prescription pad. Listen first, then tailor your solutions. “When clients feel seen and heard, that’s where loyalty and value happen.”
AI-vCIO with Business Context: Don’t just roll out shiny AI tools. Begin with a clear business problem, scope outcomes with intention, and maintain a running chart of each client’s digital health.
Documentation & Roadmaps Win Enterprise Deals: SMBs aiming for the enterprise market must deliver not only on technology, but also with clear documentation, policies (AI policies are low-hanging fruit), and phased maturity plans that prove ongoing value.
Niche Drives Repeatability: Specialization sharpens compliance and AI consulting, reduces drift, and delivers higher value within each vertical.
âś… Recommendations:
Adopt the doctor mindset in every engagement. Review the client’s chart, ask about goals, and align solutions to their outcomes.
MSPs: Begin every AI proposal with conversations around risk and process, not just feature lists. Present the business case through phased roadmaps.
Prioritize foundational compliance like acceptable use, incident response, and the often-overlooked AI policy, even for SMBs.
Huge thanks to Cody Rivers for the deep dive and for bringing the doctor/trusted advisor perspective to AI, compliance, and the next evolution of MSP services. If you’re ready to turn check-ins into strategy sessions and help clients build real readiness for AI, compliance, and change, this episode is for you.
Connect with Cody and stay tuned for more Coffee Chats where we break down both the human and technology sides of business value. Who else thinks their vCIO room could use a little more doctor energy? Let’s keep the conversation going!
Why Every MSP VCIO Talk Track Needs to Start with AI Right Now
AI has officially moved from the back office to the boardroom. Over the past year, MSPs have invested heavily in AI and automation internally. streamlining workflows, reducing costs, and redefining how they operate. Platforms like Rewst and PIA have changed the game with out-of-the-box automations that gave MSPs a whole new way to scale. But now, the next chapter is about taking that momentum outward and helping clients do the same. In your next VCIO session, it’s time to shift the AI conversation from theory to tactical strategy. Here are five key areas to explore that will position you not only as a tech partner, but as a business growth advisor:
Crown Jewels – Identify critical data and processes that need protection and optimization.
Peripheral Process Automation – Target low-risk, non-business-focus, high-impact tasks to automate.
Compliance as a Competitive Edge – Use AI to turn regulation headaches into strategic wins.
Workforce Enablement – Help teams do more with less by using AI as a performance booster.
Culture of Innovation – Inspire a mindset shift toward continuous improvement and experimentation.
Let’s dig into each.
Start With the Crown Jewels
Every business has its mission-critical components—core data, key processes, and sensitive information that, if exposed or broken, could take the whole operation down. Your first job is to help clients identify these “crown jewels.” This is where your cybersecurity roadmap overlaps beautifully with your AI strategy. These areas aren’t just critical to protect: they’re also rich with data that could be leveraged for smarter decision-making and intelligent automation.

Ask curiosity-driven questions:
What would happen if this data became unavailable?
How could we make this process more efficient?
What if we used AI to optimize this workflow?
Keep in mind: an AI conversation in a VCIO context should be 100% about business outcomes and 0% about backend technology. The tech powers the solution, but the discussion has to stay rooted in real-world impact.
Zoom Out to Find Low-Risk, High-Impact Processes
Don’t jump straight into automating your client’s core service delivery. If they sell widgets, don’t touch the widget delivery pipeline just yet. That’s high-friction territory, and mistakes there can be costly. Instead, look at the second-order processes that eat up time but aren’t customer-facing:
Internal support
Invoice analysis
Marketing copy
Sales templates
Reporting and documentation
These areas are perfect for automation: they’re predictable, repetitive, and don’t carry huge business risk. They also give your client fast wins and a smoother AI adoption curve.
Turn Compliance Into a Competitive Advantage
Small businesses often treat compliance like a chore, but the tide is turning. With increasing scrutiny from frameworks like HIPAA, NIST, and GDPR, there’s a growing recognition that being compliant builds trust and protects the bottom line.
AI can play a huge role here. Automating documentation, flagging anomalies, and helping businesses stay proactive rather than reactive. This is a golden opportunity for you to change the narrative around compliance.
Ask:
What’s currently the hardest part of staying compliant?
How do you track changes in regulations?
What if we could automate some of that and reduce audit stress?
Positioning AI as a compliance enabler helps clients see tech as a risk reducer and a business accelerator.
Future-Proofing Through Workforce Enablement
One of the biggest misconceptions about AI is that it’s here to replace people. In reality, it’s here to support them. Your VCIO talk track should emphasize how AI can empower employees, helping them work smarter and focus on higher-impact activities.
From AI assistants that summarize meetings or draft responses, to tools that automate routine follow-ups, the benefits are tangible.
Ask:
Where is your team spending time on tasks that don’t move the needle?
Are you using tools that reduce manual work and decision fatigue?
What would it mean to free up time for strategic projects?
By reframing AI as a co-pilot, you help clients retain talent, reduce burnout, and boost performance without adding headcount.
Create a Culture of Innovation
Finally, one of the most valuable things you can do in a VCIO role is help your clients think bigger. Most SMBs don’t have a Chief Innovation Officer, but they do have you.
Use your position to spark new ways of thinking. Help them build a culture that rewards experimentation, learns from missteps, and constantly improves.
Ask:
Who in your org is excited about new tech?
Can we pilot an AI initiative in a low-risk area?
How do you celebrate small wins from innovation?
It’s not just about the tools. It’s about the mindset. When clients start seeing AI as a lever for growth, not just an efficiency tool, you’ve shifted the entire trajectory of your relationship.
In Summary
MSPs have been doing the work behind the scenes: streamlining, automating, and reimagining their businesses with AI. Now’s the time to bring that same energy into your VCIO sessions. The AI conversation isn’t just about tech. It’s about business resilience, smarter operations, and future-proofing your clients for what’s next. By focusing on these five areas, you’re not just adding valu, —you’re opening the door to a whole new chapter of strategic partnership.
